How to make lacto-fermented pickles
A full walkthrough for crunchy lacto-fermented dill pickles at home, with brine ratios, temperature targets, tannin sources, and day-by-day cues from cloudy to full sour.
What you'll need
- A digital kitchen scale that reads in grams The brine is mixed by weight. Salt measured by the spoon can be off by half.
- Small pickling cucumbers Kirby, Boston pickling, or National. 2 to 4 inches, firm, freshly picked. Grocery store slicers will not work well; the skin is too thin and the seed cavity too large.
- Non-iodized salt Kosher, pickling, or plain sea salt with nothing else on the label. Iodized salt inhibits the lactobacillus, and anti-caking agents cloud the brine.
- A wide-mouth quart or half-gallon jar Wide-mouth is easier to pack and weight. Glass only. One quart holds roughly 1 pound of cucumbers plus 500 to 600 ml of brine.
- Fermentation weight Glass weights are cheap and last forever. A brine-filled ziplock bag works as a free alternative. Anything floating above the brine is a contamination risk.
- Airlock lid (optional) Not required but simplifies the process; a regular lid burped daily works fine. Airlock lids let CO2 out without letting air in.
- Fresh grape leaves, oak leaves, or black tea The tannin source. One leaf per quart, or one plain black tea bag slit open. This is the difference between crunchy pickles and mushy ones.
- Fresh dill, garlic, and whole spices Fresh dill heads if you can get them, dill seed if you cannot. Whole garlic cloves, peppercorns, coriander, and mustard seed for the classic profile.
- Filtered or dechlorinated water Chlorine suppresses lactic acid bacteria. Use filtered or spring water, or leave tap water uncovered for 24 hours. Chloramine does not gas off, so chloraminated city water needs spring water or a filter rated for chloramine.
TL;DR
Lacto-fermented pickles are cucumbers submerged in a 3.5% salt brine (35 grams of non-iodized salt per liter of water), held at 65 to 72°F for 5 to 10 days, with a grape leaf or other tannin source to keep them crunchy. No vinegar. The cucumbers ferment in their own bacteria, producing lactic acid that both preserves them and gives them the funky, tangy, alive taste you cannot get from a vinegar quick pickle.
Two things separate a great batch from a mushy disappointment: use small, fresh, firm pickling cucumbers (not slicers, not week-old grocery cucumbers), and keep them fully submerged with a weight the entire time. The rest of the recipe is mostly seasoning.
What lacto-fermentation actually does
A vinegar pickle is preserved with acid poured in from a bottle. A lacto pickle is preserved with acid produced in the jar by bacteria. The bacteria you want (mostly Lactobacillus species, plus Leuconostoc early on) live on the skin of the cucumber. Give them a salty, oxygen-limited environment and they outcompete everything else, converting the sugars in the cucumber into lactic acid until the pH drops below 4.0 and the jar is effectively self-preserving.
Salt does the early work. It holds back spoilage organisms for the first few days, while the lactic acid bacteria (which tolerate salt better) multiply and bring the pH down. After that, the acid carries most of the preservation.
This is the same process behind sauerkraut and kimchi; the difference with pickles is that cucumbers are 96% water and full of enzymes that will turn them to mush if you let the ferment run hot or long. The goal is to get the acid up before those enzymes soften the pickle.
The cucumbers matter more than the recipe
Technique cannot rescue old or watery cucumbers. The biggest predictor of whether your pickles will be crunchy or soggy is what you started with.
What to buy: Kirby, Boston pickling, National, or any variety labeled “pickling cucumber.” Small (2 to 4 inches), firm enough that they do not bend at all when you squeeze the ends, with bumpy skin and no soft spots. Farmers market in July and August is the ideal source. Grocery store English or slicing cucumbers will produce a mediocre pickle at best; the skin is too thin, the seed cavity too large, the flesh too watery.
How fresh: Same day picked is best. Within 24 hours of harvest is fine. Beyond 48 hours, pectinase enzymes in the cucumber start breaking down the cell walls even before fermentation, and the finished pickle will be soft no matter what you do. Grocery store cucumbers are typically 5 to 10 days off the vine which is why home pickle projects with grocery cucumbers so often disappoint.
The blossom end trick: Slice about 1/16 inch off the blossom end of every cucumber (the end opposite the stem scar; often has a faint remnant of the flower). The blossom end contains most of the softening enzymes. Trimming it takes seconds and makes a noticeable difference to crunch.
The brine
3.5% salt by weight is the standard for whole cucumber pickles. That is 35 grams of salt per 1000 grams (1 liter) of water. Weigh it. Do not measure salt by volume; different salts have wildly different densities, and a tablespoon of Diamond Crystal weighs about half what a tablespoon of Morton table salt weighs.
Salt type: Non-iodized only. Iodized salt inhibits the bacteria you want, and anti-caking agents cloud the brine. Use kosher salt, pickling salt, or fine sea salt with nothing else on the ingredient list.
Water: Filtered or non-chlorinated tap. Chlorine suppresses the lactic acid bacteria along with everything else. If your municipal water is chlorinated, either use filtered water or leave tap water uncovered for 24 hours to let the chlorine gas off. Chloramine (used by some cities instead of chlorine) does not gas off; use spring water or a filter rated for chloramine in that case.
How much brine: Pack a quart jar tightly with cucumbers and it will typically take about 500 to 600 ml of brine to cover them. Make more than you think you need. Leftover brine keeps in the fridge for a month and can be used to top up a batch mid-ferment.
Step by step
1. Prep the cucumbers
Wash under cold water, scrubbing gently with a soft brush to remove field dirt without damaging the skin. The bacteria you need are on that skin; do not sanitize the cucumbers. Trim the blossom end off each one (see above). Leave whole for whole pickles, cut into spears for spear pickles, or slice into 1/4-inch rounds for chips.
Cold cucumbers ferment better than warm ones on day one because they slow the initial enzymatic softening. If they have been sitting on the counter, put them in the fridge for an hour before starting.
2. Build the aromatics
Standard dill pickle aromatics per quart jar:
- 3 to 4 cloves garlic, peeled and lightly smashed
- 1 large head of fresh dill (or 1 tablespoon dill seed)
- 1 teaspoon black peppercorns
- 1 teaspoon coriander seed
- 1/2 teaspoon mustard seed
- 1 or 2 dried chile de arbol or a pinch of red pepper flakes (optional)
- 1 grape leaf, oak leaf, horseradish leaf, or black tea bag (see next section)
Layer these into the bottom of the jar, then pack the cucumbers in vertically, tightly enough that they hold each other in place when you push down. Tuck a second head of dill and a grape leaf on top.
3. Add a tannin source
Cucumbers contain enzymes that break down pectin and soften the flesh. Tannins inhibit those enzymes, which is why traditional lacto-pickle recipes call for grape leaves, oak leaves, horseradish leaves, sour cherry leaves, or a black tea bag. Pick one and use it every time. Skipping this step and skipping the blossom-end trim are the two most common causes of mushy pickles.
A single grape leaf per quart is enough. If you cannot find one, a bag of plain black tea slit open and steeped in the brine gives similar tannin content. Green tea is weaker but works in a pinch.
4. Pour the brine
Mix your 3.5% brine in a pitcher, stirring until fully dissolved (a few seconds of vigorous stirring; salt dissolves fast in room-temperature water). Pour over the cucumbers until fully submerged, leaving at least an inch of headspace at the top of the jar.
5. Weight everything down
This is not optional. Any cucumber sticking above the brine will grow kahm yeast or mold and can seed the whole jar with off-flavors. Options, best first:
- Glass fermentation weight. Purpose-made, cheap, works forever.
- A small ziplock bag filled with more of the same brine. Free, molds to the shape of the jar, and if it leaks it does not dilute the ferment.
- A folded grape leaf or cabbage leaf tucked under the jar shoulder. Traditional, and it holds small pieces down well.
- A small jar or shot glass that fits inside the mouth of the fermenting jar. Works but can trap gas.
6. Cover and wait
Cover with an airlock lid, a loose regular lid (“burp” it once a day by cracking it open), or a piece of cloth held with a rubber band. Do not seal a regular jar tight; the CO2 from fermentation will build pressure and either pop the lid or crack the jar.
Set the jar somewhere out of direct sunlight at 65 to 72°F. Warmer than 75°F and the pickles turn soft fast. Colder than 60°F and fermentation drags out, giving spoilage organisms a longer window.
7. Watch the timeline
- Day 1 to 2: Brine clear, no activity visible. Normal.
- Day 3 to 4: Brine turns cloudy (this is expected and correct; it is the lactic acid bacteria multiplying), small bubbles start rising when you tap the jar, garlic may turn blue or green (harmless; see Troubleshooting).
- Day 5 to 7: Active fermentation. Bubbles visible, brine fully cloudy, sour smell developing. Taste one. It should taste like a half-sour pickle: bright, tangy, still slightly cucumber-fresh.
- Day 7 to 10: Full sour. The pickle tastes like a deli sour, the brine is sharply acidic, bubbling slows.
- Day 10+: Overripe territory for most people. Move to the fridge.
Taste starting day 5 and pull to the fridge whenever the flavor is where you want it. Half-sours around day 5 to 6, full sours around day 8 to 10. Cold storage slows fermentation to a crawl but does not stop it; pickles continue getting sourer over weeks in the fridge, just slowly.
Common mistakes
Using grocery store slicing cucumbers. The wax coating on many grocery cucumbers physically blocks brine penetration, the thin skin softens, and the large seed cavity turns hollow. If pickling cucumbers are not available, wait until they are. A vinegar quick pickle from a slicer will beat a lacto pickle from a slicer every time.
Measuring salt by volume. A tablespoon of one salt weighs twice as much as a tablespoon of another. Getting the salt percentage wrong by 50% will either give you a soft, funky ferment (too little salt) or a slow, weak ferment that never fully sours (too much). Weigh it, once, and then trust the number.
Sealing the jar tight. Fermentation produces CO2. A sealed jar becomes a pressure vessel. Either use an airlock, use a loose lid you burp daily, or use cloth-and-band. Cracked jars in the middle of the night are a real occurrence.
Skipping the tannin source. No grape leaf, oak leaf, horseradish leaf, or tea bag means no tannins means active pectinase means soft pickles. This is the single easiest thing to add and the most commonly skipped.
Fermenting too warm. A 78°F kitchen in July will turn pickles to mush in 4 days. If your house is that warm, ferment for a shorter time (pull at day 4 to 5 for half-sours) or find a cooler spot: a basement, a cool closet, the floor of a pantry.
Leaving cucumbers exposed above the brine. Every single cucumber must be under the brine surface. One floater is enough to seed kahm yeast across the whole top of the jar.
Troubleshooting
The brine turned cloudy. Cloudy brine is correct. Lactic acid bacteria are single-celled organisms and when they multiply into the billions the brine goes from transparent to milky. Clear brine on day 5 means fermentation is not happening (usually a temperature or chlorine issue). Cloudy is the sign you want.
My pickles are hollow. Either the cucumbers were already old when you started (harvested more than a few days before pickling; hollows form as the interior water content shifts) or fermentation ran too hot too fast and gas pockets formed inside. Neither can be fixed after the fact; start with fresher cucumbers and ferment cooler next time.
White film on top of the brine. Almost certainly kahm yeast, especially if it is flat, smooth, and uniformly white. Skim it off, make sure everything is submerged, and continue. My garlic turned blue or green. Harmless. Sulfur compounds in garlic react with the acid of the ferment (and any trace copper in the water) to form blue-green pigments. It does not affect safety or flavor. If you want to prevent it cosmetically, use older garlic (the reaction is stronger with fresh spring garlic) or blanch the cloves for 30 seconds before adding.
Pickles taste like nothing, or taste weakly salty without much sour. Fermentation stalled. Most common cause is chlorinated water killing the bacteria. Second most common is a cold room (below 60°F). Third is too much salt (over 5%). Check your water source, check your room temperature, weigh your next batch’s salt.
Pickles are soft even though I did everything right. Work backward through the pectinase-inhibitor checklist: blossom ends trimmed, tannin source added, fermentation temperature under 72°F, cucumbers fresh at start. Missing any one of these can produce soft pickles. Also check whether you fermented past day 10; long ferments soften pickles even under ideal conditions.
A layer of white sediment settled at the bottom. Bacteria and yeast that fell out of suspension. Normal, and heavier in longer ferments.
My whole batch smells like rotten eggs or sewage. Spoilage bacteria got established. Discard the batch, wash the jar in hot soapy water, and start fresh with a lower fermentation temperature and fresh cucumbers. This is rare with proper salt percentage and clean equipment; when it happens, it usually points to either a badly contaminated cucumber (one soft one in the batch that seeded the whole jar) or a very warm ferment that let spoilage bacteria establish before the lactic acid bacteria took over.

Most batches finish between day 5 (half-sours) and day 10 (full sours) at a room temperature of 65 to 72°F. Why did my pickles turn out mushy?
Almost always one of four causes: cucumbers that were more than a couple of days old when you started, no tannin source (grape leaf, oak leaf, or black tea), blossom ends not trimmed off, or a fermentation temperature above 75°F. Each one lets the pectin-softening enzymes in the cucumber work longer or faster. Fix all four on the next batch.
Do I have to burp the jar every day?
Only if you are using a sealed regular jar lid. Airlock lids handle pressure automatically. Cloth-and-band covers do not build pressure at all. A tightly sealed regular jar will build meaningful CO2 pressure by day 3 and needs to be cracked open once a day to release it, or you risk the lid popping or the jar cracking.
Is the cloudy brine a problem?
No. Cloudy brine is the sign fermentation is working. Cloudiness comes from billions of lactic acid bacteria multiplying in the liquid. A batch with perfectly clear brine on day 5 has stalled, usually because of chlorinated water or a too-cold room. Cloudy, bubbly, sour-smelling brine is the target.
Can I reuse the brine to start a new batch?
Yes, and it speeds up the next ferment by pre-inoculating with an active culture. Stir about 1/2 cup of old brine into a fresh 3.5% brine for the new jar. Avoid reusing the old brine on its own; much of its salt has been taken up by the first batch of cucumbers, so it no longer protects new ones during the first few days.
How long do finished pickles keep in the fridge?
Several months. The pickles continue slowly fermenting and getting sourer, and the texture slowly softens over time, so most people find they eat best within 2 to 3 months of moving to the fridge.
