How to grow a SCOBY from scratch

Grow a kombucha culture from a bottle of raw store-bought kombucha and sweet tea. Ratios, jar setup, temperature, the four-week timeline, and progress versus trouble.

What you'll need

  • Raw, unflavored, unpasteurized kombucha One 16 oz bottle. The label must say raw or unpasteurized and it must be the plain original flavor. Cloudy sediment at the bottom is a good sign; that is the yeast you are recruiting.
  • A wide-mouth glass jar Quart size is right for a starter batch. Width matters more than volume because the pellicle forms across the whole liquid surface.
  • Plain black tea Two bags or 2 g of loose leaf. No Earl Grey, no herbals, no flavored blends.
  • Plain cane sugar 4 tablespoons total. White sugar only for this stage.
  • A breathable cover and a band Tight-weave cloth, a coffee filter, or a paper towel. Never a solid lid; the culture needs oxygen and the CO2 needs somewhere to go.

TL;DR

You can grow a kombucha culture from a bottle of shop kombucha. Combine 2 parts raw, unflavored, unpasteurized kombucha with 1 part cooled sweet tea (2 tablespoons sugar and 1 tea bag per cup of water) in a wide-mouth glass jar, cover with cloth, and leave it undisturbed at 75 to 80°F for 2 to 4 weeks.

What you are growing, and what you are not

The rubbery disc people call a SCOBY is a pellicle, a mat of cellulose that the bacteria weave at the liquid surface. It is the visible result of fermentation rather than the engine of it. The organisms doing the work are suspended in the liquid, which is why a bottle of raw kombucha with no disc in it can still seed an entire brew.

That reframes the project. You are not really growing a disc, you are growing a volume of strong, acidic, populated starter liquid, and the disc is the receipt. It also explains three things beginners find confusing: why the liquid matters more than the pellicle when you finally use it, why a thin pellicle is not a failure, and why rinsing a pellicle under the tap is a bad idea.

Acidity is the safety mechanism during this whole process. Store-bought raw kombucha arrives at a pH around 3, and adding a smaller volume of sweet tea keeps the jar comfortably acidic from the first hour. Getting that ratio backwards, with mostly sweet tea and a splash of kombucha, is how a scratch-grown culture goes mouldy.

Choosing the bottle

Everything downstream depends on this. Read the label for three things:

  • Raw or unpasteurized. If the bottle does not say so, assume it is pasteurized and will never grow anything. Heat treatment is standard for shelf-stable brands sold outside the refrigerated section.
  • Original or plain. Flavored kombucha carries fruit sugars, and some carry juice concentrates or preservatives. A ginger or lemon version will usually work if plain is unavailable; anything with a long ingredient list or added sweeteners is a gamble.
  • Visible sediment. Cloudy strands or a layer of gunk at the bottom means live yeast. A crystal-clear bottle has been heavily filtered and starts you at a disadvantage.

If several dates are on the shelf, take the oldest one that has not expired. Kombucha keeps fermenting slowly under refrigeration, so an older bottle is more acidic and more populated than a fresh one.

The setup

Brew a cup of strong sweet tea (2 tablespoons of plain cane sugar and one bag of plain black tea per cup of water), then cool it completely. Nothing above 85°F goes near the culture.

Combine in the jar:

  1. Two parts raw kombucha to one part cooled sweet tea. A whole 16 oz bottle with 1 cup of sweet tea is the standard starter. More kombucha is fine; less is risky.
  2. Leave 2 inches of headspace. The pellicle forms at the surface and needs air above it.
  3. Cover with cloth and band it down. Solid lids trap CO2 and block the oxygen the bacteria need at the surface. A tight weave also keeps out fruit flies, which are drawn to this jar more than to any other ferment in the house.
  4. Set it somewhere warm, dim, and out of the way. 75 to 80°F is the sweet spot. Below 70°F growth slows to a crawl and mould gets a wider window.

Then leave it alone. This is the hard part. Every time the jar gets moved, tilted, or peeked into, a forming film breaks and sinks, and the surface starts over. Pick a spot where the jar will not be shuffled for a month, and check it visually without lifting it.

The four-week timeline

  • Days 1 to 4. Nothing visible. The culture is waking up and acidifying the diluted tea.
  • Days 5 to 12. A slick appears on the surface, then a translucent film like a soap bubble skin. Cloudy blobs and stringy brown strands drift below it. All expected.
  • Days 12 to 21. The film whitens, thickens, and spreads to the jar walls. It may sit at an angle or ride on a bubble. Do not straighten it.
  • Days 21 to 28. The pellicle reaches a usable thickness, roughly a quarter inch. The liquid smells sharply vinegary and tastes tart with little sweetness left.

Warmer rooms compress this; a 68°F kitchen can double it. Judge by the pellicle and the smell, not the calendar.

Two things you may see that are not problems: a second film forming under the first (normal, they merge or stack), and dark brown sediment collecting at the bottom (yeast, and a good sign). One thing that is a problem is dry, fuzzy, raised growth in blue, green, or black, which is mould. Using it for the first time

Do not rinse it, do not trim it, and do not fish it out and discard the liquid. Brew a gallon of sweet tea, cool it, and pour the entire contents of your starter jar in: pellicle, liquid, sediment and all. That liquid is your starter tea, and at this stage you need every millilitre of the acidity it carries.

Expect the first proper batch to run long. A young culture in a large volume of fresh tea might need 10 to 16 days rather than the usual 7 to 14, and the first kombucha may taste thinner than the shop bottle you started from. Taste from day 7 and be patient. By the second batch, the pellicle that grows will be thicker and paler than your scratch-grown original, and the timeline settles into the normal range.

Once you have a spare pellicle or two, keep them in a jar of finished kombucha at room temperature rather than in the fridge, and you never have to do this again.

Common mistakes

Starting from a pasteurized bottle. The most common total failure, and it produces no signal at all: the jar simply sits there for a month doing nothing. Check the label before you buy, not after week three.

Inverting the ratio. A splash of kombucha in a jar of sweet tea leaves the liquid barely acidic, and the first organism to reach that surface may not be the one you want. Kombucha should outnumber sweet tea two to one.

Sealing the jar. Airlocks and screw-top lids belong on other ferments. Surface pellicle formation is aerobic, and a sealed jar produces pressure and a sad thin film instead of a culture.

Moving the jar to look at it. Lifting, tilting, and swirling all sink the forming film. A sunk film is not lost, but the surface has to start again and you add a week for nothing.

Refrigerating at any point. Cold suspends the culture. If the jar is somewhere that drops below 65°F at night, move it; a cupboard above the fridge or near a router is often the warmest stable spot in a flat.

Throwing it out at day 10 because nothing is happening. Two weeks with no film is worth investigating. Ten days is normal, particularly under 75°F.

Troubleshooting

Four weeks in and there is no film at all. Check two things in order. Was the bottle raw and unflavored, and is the jar genuinely at 75 to 80°F? A thermometer next to the jar answers the second question honestly, since rooms run colder than they feel. If both are right and the liquid has gone noticeably more sour than the bottle you poured, the culture is working and only the pellicle is lagging; use the liquid as starter anyway.

A white film formed but it is flat, wrinkled, and patchy. Kahm yeast rather than a pellicle. It is harmless and skimmable, and it usually means the jar is a little too warm or the surface got disturbed repeatedly. Skim what you can, leave the jar alone, and let the pellicle form under it.

Dry fuzzy spots, blue-green or black, sitting proud of the surface. Mould. Discard the liquid and the pellicle, wash the jar in hot soapy water, and start again with a fresh bottle and a higher proportion of kombucha. Mould at this stage is nearly always an acidity problem, not a hygiene one.

The jar smells like nail polish remover. Yeast running ahead of the bacteria, usually from heat above 85°F or too much sugar. Move it somewhere cooler. The smell often fades as the bacteria catch up over the following week.

Long brown strands hanging from the pellicle. Yeast colonies, and a sign of a healthy culture rather than a defect. They look unappealing and can be strained out later at bottling.

The pellicle grew across the surface but is paper thin after four weeks. Usable. Thickness tracks time and temperature, not vigour. Pour the whole jar into your first batch and the next pellicle will grow thicker on its own.

Fruit flies got into the jar. If they are on the cloth but not in the liquid, re-band the cover tightly and carry on. If larvae are in the liquid, discard the batch. Flies are attracted to this jar specifically because scratch-growing runs open and acidic for weeks, so a tight-weave cover matters more here than in a normal brew.

How long does it take to grow a SCOBY from scratch?

Two to four weeks at 75 to 80°F. A translucent film usually appears somewhere between day 5 and day 12, then thickens. Stop when the pellicle is about a quarter inch thick and covers the full surface, which is enough to seed a 1-gallon batch. Cooler rooms can stretch this past five weeks and are the most common reason a jar looks dead.

Which store-bought kombucha works best?

Plain, raw, unpasteurized, and as close to unflavored as you can find. Look for a bottle with visible sediment or strands at the bottom, and check the sell-by date for the oldest one on the shelf, since a slightly older bottle is more acidic and more active. Pasteurized kombucha will never grow anything, and juice-heavy flavored versions carry sugars and sometimes preservatives that push the ferment the wrong way.

Do I need a pellicle at all, or is the liquid enough?

The liquid is the culture. The bacteria and yeast that ferment your tea live suspended in the kombucha itself, and the rubbery pellicle on top is a cellulose raft they build as a byproduct. A jar of strong, active starter liquid with no visible pellicle will still ferment a new batch. Growing the pellicle matters mostly because it proves the culture is alive and it protects the surface of future batches.

Can I speed it up by adding more sugar or keeping it warmer?

Not usefully. Extra sugar past the standard ratio produces a cloyingly sweet liquid that the young culture cannot acidify fast enough, which raises mold risk rather than growth rate. Above about 85°F the yeast races ahead of the bacteria and the result is a boozy, unbalanced starter. Warm and patient beats hot and fast here.

Why does my new pellicle look thin, lumpy, or full of holes?

Cosmetic, all of it. Pellicles grown from a store-bought bottle are almost always ugly on the first pass because the surface gets disturbed early and new layers heal over the gaps. Thickness and appearance have no bearing on how well the culture ferments. Judge by smell (sharply vinegary) and by whether the liquid has gone tart.

Can I use the liquid from the jar as starter tea for my first real batch?

Yes, and you should use all of it. That liquid is now acidic, populated, and exactly what a new batch needs on day zero. Do not rinse the pellicle and do not discard the sediment. Pour the whole jar, pellicle and liquid together, into your first gallon of sweet tea.

Is a homegrown SCOBY weaker than a purchased one?

Its first batch is usually slower, by a few days to a week, because the culture is younger and the starter volume is small. It catches up by the second or third batch. Dehydrated SCOBYs sold online are the genuinely unreliable option; they frequently fail to revive and offer no advantage over a 4-dollar bottle of raw kombucha.
